Among companies exceeding $1 billion in revenue, 54 percent scale AI enterprise-wide, versus a third of smaller firms. Large companies scaling AI agents in at least one function rose from 27 percent to 40 percent in a year. Smaller companies stayed flat at 22 percent.
The finding here is the adoption-to-value gap. Deploying AI is comparatively trivial. Redesigning workflows around it is where returns materialize. The mechanism is organizational restructuring, not tool acquisition. Companies that treat AI as a layer on top of existing processes get nothing. Companies that rebuild the processes get results. The 37 percent figure is your tell. Most firms bought the technology and changed nothing else.

- Pick one recurring task you do weekly. Write down every step in the process on paper. Expected outcome: a visible workflow you can examine critically.
- Identify which steps involve pattern recognition, summarization, or drafting. Paste a real example into ChatGPT or Claude and compare the output to your own. Expected outcome: you learn which steps AI can handle and which it cannot.
- For steps AI handles well, rebuild the workflow so AI does those steps first and you review. Measure time saved after one week. Expected outcome: you experience the adoption-to-value gap firsthand and learn whether you need to restructure the task or simply abandon the AI attempt.
